Building the SWISSGEAR DTC eCommerce Business From the Ground Up

Overview

This initiative involved creating the SWISSGEAR.com direct-to-consumer (DTC) business from scratch, transforming the brand from a wholesale- and retail-only model into a fully owned digital sales channel. At the start of the project, there was no SWISSGEAR.com website, no internal web team, and no digital infrastructure supporting direct online sales.

Over a ten-year period, the platform, team, and supporting systems were built and scaled in parallel, evolving from Magento 1 to Magento 2, with a planned migration to Shopify Plus underway at the end of the engagement. The result was a mature, in-house eCommerce operation capable of driving sustained growth at scale.

The Challenge

SWISSGEAR products were sold exclusively through wholesale partners, brick-and-mortar retailers, and third-party online marketplaces. The brand lacked a direct relationship with end customers and had no internal capability to execute or manage eCommerce, digital marketing, or online content.

There was:

  • No DTC website or transactional platform

  • No internal web, marketing, or content team

  • Heavy reliance on external partners for digital execution

  • Limited ownership of customer data, messaging, and brand experience

This structure constrained growth, slowed execution, and limited the company’s ability to adapt quickly in a rapidly evolving digital commerce landscape.

The Solution

I led the creation of the SWISSGEAR.com DTC platform and Web Operations department entirely from the ground up, starting as the first and only member of the team.

Platform Creation & Evolution

The DTC platform was designed to scale over time as business needs evolved:

  • Initial launch on Magento 1, enabling SWISSGEAR’s first-ever direct online sales channel

  • Migration to Magento 2 to support increased traffic, performance, and operational complexity

  • Strategic planning and groundwork for a future migration to Shopify Plus to further streamline operations and support continued growth

I owned the technical architecture end to end, including hosting, platform configuration, integrations, performance optimization, and long-term platform planning.

Building the Web Operations Department

As revenue and operational scope expanded, I grew the Web Operations function from a single-person operation into a 15-person in-house department, fully replacing agency dependency and centralizing digital execution.

The team ultimately included:

  • Photography and video production

  • Customer Support Representatives

  • Content writers

  • Data entry specialists

  • SEO Manager

  • Two graphic designers

  • Marketing Manager

  • Front-End Developer and Back-End Developer

  • Merchandiser

  • Social Media Coordinator

I was responsible for hiring, structuring roles, defining workflows, and aligning creative, technical, and marketing functions into a single operational model.

Marketing Technology & Infrastructure Ownership

In addition to team leadership, I owned the marketing technology stack and IT infrastructure supporting the Web Ops department. This included:

  • eCommerce platform integrations

  • Marketing and analytics tools

  • Content and asset workflows

  • Performance monitoring and reliability

  • Security, scalability, and system uptime

By centralizing ownership of both technology and execution, the organization gained speed, clarity, and consistency across all digital initiatives.

The Results

  • Built SWISSGEAR’s first-ever DTC eCommerce channel

  • Scaled online revenue from $0 to over $5M annually

  • Achieved 50–100% year-over-year growth for multiple consecutive years

  • Eliminated heavy reliance on agencies through a fully in-house model

  • Improved execution speed, brand consistency, and operational control

  • Created a scalable digital foundation supporting long-term growth

Growth slowed only as broader economic impacts from the COVID-19 pandemic affected consumer demand.

The Outcome

This initiative transformed SWISSGEAR from a wholesale-only brand into a digitally mature, direct-to-consumer business with full ownership of its platform, data, and customer experience. By building the technology, team, and processes in parallel, the company gained a durable competitive advantage and a scalable digital operating model designed for long-term growth.
