Warehouse Process & Technology Optimization at Scale

Background

Group III International operates large-scale direct-to-consumer and wholesale fulfillment supporting globally recognized consumer brands. As eCommerce volume accelerated, warehouse operations that had historically performed well began to encounter strain under peak-season demand.

While the warehouse relied on experienced teams and dependable legacy equipment, growth exposed inefficiencies across fulfillment workflows, shipping accuracy, reporting visibility, and technology integration. These challenges risked limiting scalability and increasing operational costs at the exact moment the business needed flexibility and speed.

The Challenge

Several interconnected issues were impacting warehouse performance:

  • Legacy barcode scanning hardware limited speed and flexibility

  • Manual and fragmented fulfillment workflows increased training time and error rates

  • Inaccurate weight and dimensional data led to shipping label corrections and carrier adjustments

  • Warehouse layout was no longer optimized for high-volume pick-and-pack operations

  • Limited real-time visibility made it difficult to monitor productivity, identify bottlenecks, or respond quickly during peak demand

Although many of the existing systems were reliable “workhorses,” they lacked the modern capabilities required to support growing order volumes and increasingly complex shipping requirements.

The Solution

I led a comprehensive warehouse process optimization initiative focused on modernizing technology, simplifying workflows, and improving real-time visibility, while preserving and extending the value of proven infrastructure.

Technology Modernization

Outdated barcode scanners were replaced with lower-cost, Android-based scan guns and finger-mounted scanners. These devices provided greater flexibility, faster scanning, and improved ergonomics for warehouse staff. All devices were centrally managed through MDM, allowing for consistent configuration, rapid deployment, and simplified support.

Legacy Zebra thermal printers were directly integrated with Acumatica, giving new life and expanded capabilities to existing printer assets. This eliminated manual label handling steps while avoiding unnecessary hardware replacement costs.

To improve shipping accuracy, 3-D dimensioning systems from Cargo Spectre were implemented on the warehouse floor. These systems captured precise parcel dimensions to ensure accurate carrier rate calculations and compliance.

A custom warehouse application was developed to tie these systems together. The app enabled shippers to quickly scan package weight and dimensions, automatically validating the data and immediately flagging discrepancies before labels were generated. This shifted error detection upstream, where corrections were fast and inexpensive.

Process & Layout Optimization

Beyond technology, physical workflows were redesigned. Fulfillment station layouts, tables, and conveyors were reconfigured to reduce unnecessary movement and manual handling. Pick-and-pack processes were simplified to minimize steps, reduce training time, and support rapid onboarding during seasonal hiring.

The result was a more intuitive, repeatable workflow that allowed warehouse staff to move faster with greater consistency.

Visibility & Reporting

To address operational blind spots, live reporting screens were mounted at shipping stations and in the warehouse office. These dashboards provided real-time visibility into picker activity, order throughput, backlog, and shipping performance.

Supervisors gained immediate insight into productivity trends, emerging bottlenecks, and peak-time performance without relying on delayed reports. This visibility enabled faster decision-making, better staffing adjustments, and proactive issue resolution during high-volume periods.

The Results

The combined impact of technology upgrades, workflow redesign, and real-time visibility delivered significant operational gains:

  • 200% improvement in shipping throughput during peak selling seasons

  • Dramatically improved accuracy of weight and dimensional data used for shipping labels

  • Reduced manual errors and downstream carrier chargebacks

  • Faster onboarding and reduced training time for warehouse staff

  • Extended the useful life of existing Zebra printer infrastructure

  • Real-time insight into picker productivity and shipping performance

  • A scalable fulfillment operation capable of supporting continued eCommerce growth

What was once a potential operational bottleneck became a competitive advantage, enabling Group III International to handle higher volumes with confidence and control.

Strategic Impact

This initiative demonstrated how targeted modernization, when paired with thoughtful process design, can unlock performance gains without wholesale system replacement. By focusing on staff experience, data accuracy, and visibility, the warehouse operation evolved into a more resilient, scalable, and measurable part of the business.

See What Your Warehouse Could Be Doing Better

Every warehouse has hidden opportunities for improvement. Over time, systems get layered, workflows evolve organically, and technology is added to solve individual problems rather than optimize the operation as a whole. The result is often a facility that works, but not nearly as efficiently as it could. A focused review of your warehouse technology, layout, and fulfillment processes can quickly uncover friction points that quietly slow throughput, increase errors, and drive unnecessary costs.

Our approach is practical and cost-conscious. Warehouse optimization does not require ripping out systems or investing in expensive new platforms. In many cases, the greatest gains come from better integrating the tools you already own, extending the life of proven equipment, and rethinking how information flows from picking to packing to shipping. Small changes in process design, station layout, and system connectivity often unlock outsized improvements in speed, accuracy, and visibility.

Just as importantly, we look at how technology and people work together on the floor. By simplifying workflows, improving real-time visibility, and aligning systems around the way your team actually operates, we help create an environment where staff can move faster with fewer errors and less training time. Whether your goal is to increase peak-season throughput, reduce carrier costs, or gain better insight into daily performance, a structured warehouse assessment can reveal high-impact opportunities hiding in plain sight.

If you’re ready to explore what’s possible, we’d be happy to examine your warehouse operation and identify practical, scalable improvements tailored to your business. Sometimes the biggest breakthroughs don’t come from new technology, but from using what you already have in smarter ways.
